AI Consulting · For 20–200 person companies

Bring clarity to AI —
and real business impact.

Strategic guidance from opportunity assessment to live implementation. I work alongside you to identify where AI creates measurable value and train your team to use and extend the systems we build — long after the engagement ends.

Independent AI operations consultant

2 weeks

From kickoff to a written brief in your hands — not a slide deck.

8–12 weeks

From the brief to a live system your team is already using.

30 + 60 days

Follow-ups after handover — to catch what only shows up in real use.

How I work

Four steps. One outcome: measurable impact your team owns.

From opportunity assessment to live system to a team that can extend it. Every phase is designed for one thing: the handover.

01

Diagnose

2 weeks
DeliverableA written brief, not a slide deck.
What happens
  • Structured walkthrough of how your business actually makes money
  • Interviews with the operators who run the day-to-day
  • Opportunity map ranked by expected ROI and feasibility
  • Financial projection for the top-ranked intervention

02

Plan

1 week
DeliverableA scoped 90-day roadmap.
What happens
  • The single highest-leverage intervention selected
  • Scope, technical stack, and timeline locked in writing
  • Success metrics defined in numbers, before any code
  • Rollback plan and risk register for every assumption

03

Build

8–12 weeks
DeliverableA live system your team uses every day.
What happens
  • Weekly working sessions with you and the operators
  • Your team in the build sessions from day one
  • System ships to production mid-engagement — not at the end
  • Documentation written as we build, not afterwards

04

Transfer

30 + 60 days
DeliverableA team that runs and extends it.
What happens
  • Runbooks for every operational scenario, named owners
  • A written "how to extend this" guide for your team
  • 30-day check-in to catch the friction that only shows up in real use
  • 60-day check-in to confirm full autonomy from me

Engagements

Three ways to work together. Priced in plain numbers.

The diagnostic stands alone or credits in full toward the sprint. The fractional retainer is for operators who want continuous leverage past the build.

i · Diagnostic

Opportunity Assessment

$9,500

Two weeks · fixed fee

A written brief: where AI compounds in your business, a prioritised opportunity list, financial projection, and a 90-day implementation roadmap.

  • Kickoff and CEO walkthrough (3 hours)
  • Operator interviews where they matter
  • Written readout (90 minutes)
  • 100% credited toward the Sprint

iii · Fractional

Fractional AI Operator

$7k $10k

Per month · one day a week

For operators who want AI leverage to compound past the build. One day a week inside the company — owning the roadmap, vetting tools, training the team, shipping continuously.

  • Quarterly minimum, monthly after
  • Embedded in your operating cadence
  • Async-first, weekly office hours

Healthcare-adjacent engagements are priced at a 30–80% premium against the bands above. See the healthcare page for the framing.

Staff

51–200

Owner-operated specialist e-commerce. Working directly with the owner to identify where AI compounds the business and ship working systems into operations — internal tooling, process automation, an AI access governance framework, and a unified knowledge layer for staff. The team uses what we built every day.

The engagement pioneered the model behind this practice: operator walkthrough first, single highest-leverage intervention next, team in the room throughout.

Field

Clinical research

Built a personal AI-powered "second brain" to run a four-year clinical research project. The system connected information across hundreds of papers, surfaced structural patterns I would not have found manually, and let me transform raw data into forms that simply weren't possible before. The methodology — not the topic — is what travels into client work.

The system is open and replicable. Ask if you want the write-up.

The deliverable is not the system. It is your team — capable of using and extending it after I leave.

— The brief, in one sentence

Why me

Independent. Hands-on. In the room with you.

An independent practice, not an agency. You work with me, not an account manager.

Most AI consultants either sell you a tool you didn't need or ship a strategy deck nobody reads. I do neither. I sit alongside operators of 20–200 person companies, learn the business well enough to argue about it, and ship the one system that earns the engagement.

The discipline comes from medicine: gather signal, rank hypotheses, intervene where it matters, verify the outcome. The doctoral work itself was a four-year exercise in building an AI-augmented research operation. The credentials shape how I work — and they're part of why I'll tell you plainly when AI isn't the answer.

FAQ

Questions worth answering before we work together.

If something isn't here, ask on the call. Honest answers are part of the offer.

What does the diagnostic actually produce?

A written brief — not a slide deck. It contains a current-state map of where your business makes money, a prioritised list of 3–5 places AI would compound it, a financial projection for the top-ranked intervention, and a 90-day implementation roadmap. If you proceed to a Sprint, the $9,500 fee credits 100% toward it.

Will my team actually use what we build?

Yes — because they're in the room from day one. The operators who will run the system attend build sessions, are named in the runbook, and are trained inside the engagement. Every system ships with documentation good enough that a new hire could pick it up. Adoption is designed in, not bolted on at the end.

What if AI turns out not to be the right move?

That's a valuable outcome too. Knowing it before you spend six figures on a build is worth the diagnostic fee. The brief will tell you exactly where AI would have failed, and where else to look for operational leverage. I don't push interventions that aren't earned by the work.

What does this require of me as CEO?

About four hours across two weeks: a 90-minute kickoff, one structured walkthrough of how the business makes money, and a 90-minute readout. The Sprint then takes a weekly working session — usually you in the first half, your operators in the second.

Will this mean reducing my team?

No. The point is higher-leverage work per employee, not quiet headcount reduction. Every engagement ships with training, documentation, and an extension guide. Where capacity does free up, it's because the team is doing higher-value work — by design.

What about your medical background?

Clinical training is, at its core, a course in working through complex systems under pressure: gather signal, rank hypotheses, intervene where it matters, verify the outcome. That discipline transfers cleanly to operations. The doctoral work was itself a four-year exercise in building an AI-augmented research operation. The medicine is the source of the rigor — not the framing of the offer.

You're based in Germany. Does that matter?

Engagements are delivered remotely with optional on-site visits. Billing in USD. Working hours overlap the US East Coast morning. European fluency in GDPR and the EU AI Act is an asset for operators thinking about international expansion or governance gold standards.

Begin with a 30-minute call

Tell me about the operation. I'll tell you where AI compounds.

No deck. No obligation. The call itself is free. If a paid diagnostic is the right next step, we'll talk about it. If it isn't, I'll say so.
